Bitrix24 implementation: five mistakes that waste the budget

22 May 2024 · 9 min read · SmartCG

Why a large share of CRM rollouts produce no result, and what makes sales teams actually use the system.

Mistake 1: launching a CRM without knowing where the business loses money

If Bitrix24 is implemented without a clear picture of lost leads, manual routine and weak points in sales, the CRM quickly becomes another source of chaos. The first question is not "which fields do we need" but "what exactly should get better for the business".

Mistake 2: trying to automate everything at once

When dozens of scenarios and robots are loaded into the system in the first month, the team stops understanding what is happening. It is far more useful to get the basic deal path right, then extend automation once people trust the pipeline.

Mistake 3: the team does not know why it needs a new CRM

"We bought a CRM, now work in it" almost always produces resistance. People route around the system when they cannot see how it removes work from them and helps them move a client faster. Show the practical benefit early, with their own deals.

Mistake 4: data quality left for later

Duplicated companies, empty required fields and half-migrated history make reporting useless within weeks. Cleaning the base and agreeing on who owns each field is boring work that decides whether the rollout produces numbers anyone trusts.

Mistake 5: nobody measures the outcome

Without a baseline — response time, conversion by stage, share of deals with a next step — there is no way to tell whether the implementation worked. Define the metrics before launch, then compare after a quarter. Otherwise the CRM is judged on how it feels, not on what it changed.
